Working understanding · prepared for client validation
An atlas of BlueCosmo's commercial systems, as we understand them today.
Three readings of the same estate, side by side: what we see in use today, what the client team appears to intend, and where Industrious currently leans. Nothing here is a decision — it is a picture to be challenged, corrected and completed.
Every statement carries a confidence label. Where something was described but not demonstrated, it says so.

The brief in four lines
01Keep the experiences that work.
02Create one governed commercial truth.
03Connect systems through explicit, recoverable contracts.
04Retire legacy tools only after the replacement proves the full job.
01 · Our understanding of the situation
The problem is not one missing application. It is fragmented commercial truth and fragile handoffs.
These are the statements we believe are most important for the client team to validate.
High confidence
There is no single live “ZOLEO catalogue” application to switch off.
Product, plan, price and rule information appears to be distributed across the legacy biller, commerce, ERP/inventory structures, portal logic and manual copies. The supplied catalogue model describes a desired future structure, not a deployed current system.
High confidence
MyZOLEO is an experience to retain.
The portal should consume eligible plans and prices from the future commercial authority; it is not itself the retirement target.
High confidence
HubSpot works; its data feed does not.
The CRM and marketing workflows have business value. The destructive nightly wipe and reload creates false interim states and operational risk.
Needs confirmation
NiftyQuoter appears to be the internal B2B quote path.
It is used outside HubSpot. The current approval, delivery, signature and accepted-order handoff were discussed but not demonstrated.
High confidence
The legacy biller is carrying too much responsibility.
It combines subscriber, usage, rating, balances, invoices and commercial data. Replacing it is inseparable from catalogue, migration and finance reconciliation.
Strong leaning
NetSuite is the intended inventory and financial authority; Temporal is useful orchestration already in place.
We should confirm the remaining Linnworks boundary, but replacing orchestration while catalogue and billing are changing would increase risk without a stated business reason.
02 · What we think the client team intends
One commercial model, many controlled consumers.
The future state appears to be about governing change once, then publishing the right answer to every channel and operating system.
Client intentChange a product, plan, price or rule once.
GovernEffective dating, approvals, audit, versioning and rollbackSellConsistent offers and prices in commerce, portal and B2B quotingOperateReliable order, activation, billing, carrier and fulfilment handoffsReconcileInventory, invoices, payments, finance and reporting agree
What remains to be designedThe exact catalogue, billing, quote, runtime, payment and tax boundaries — and the longer-term role of Temporal — need to be confirmed through real client workflows and acceptance criteria.

04 · Client-defined catalogue proof
Fourteen gates define what “working” means.
These are not generic feature checks. They are the client team's own catalogue scenarios, translated into plain language for validation.
Four are critical: 01, 06, 07 and 11.The client team's scoring treats a zero on any critical gate as a stop condition. Passing a polished demo is not enough; the real scenarios and outputs need to work.

05 · Data-flow architecture
Separate customer experiences, commercial truth and operating authority.
Connector descriptions stay below the system boxes, so the information being exchanged is always readable.

Principle 1Version every commercial decision.
A quote, order or activation should remember exactly which product, price and rule version created it.
Principle 2Use explicit ownership.
Catalogue, billing, finance, inventory, network and CRM each own different facts. Do not reproduce money logic everywhere.
Principle 3Design for replay and reconciliation.
Every important handoff needs stable identity, idempotency, retry, exception visibility and a way to prove both sides agree.
06 · End-to-end processes
How work appears to happen today — and how we think it should work.
These flows are deliberately written in business language. The client team should correct any missing step or ownership boundary.

Who appears to use each tool — and how our leaning treats it.
“Keep” does not mean “do nothing.” It means preserve the working experience while clarifying ownership and repairing the integration around it.

Important distinction
EDI, cXML, SFTP, REST and Lambda were discussed as future needs or design patterns. They are not live integrations. The name and scope of the current integration solution still need to be inventoried.
Also declared
The client team wants approved MCP access from Claude and OpenAI into useful business data. The data surface, permissions, audit and human-review rules still need to be designed.

08 · Validate and correct this picture
The fastest next step is not another presentation. It is a set of reverse demos.
The supplied recordings described the current tools but did not show their production interfaces. Watching real work will resolve more uncertainty than another generic demonstration.
